Pause. Think about the best leader you have had any experience with. No, not the ones you have only seen on TV or exchanged greetings with at an event. A leader you have had the pleasure of working with.
Did they care? Did they listen? Did they solve problems? Did they challenge you to be or do better?
If you said yes to all or most of those questions, the data confirms what your experience tells you.¹
Being an Xcellent leader requires us to be many things simultaneously. As Jim Collins might say, they “embrace the power of AND.”

The greatest leaders recognise that choosing between these means choosing to be mediocre.

While there is no absolute consensus on what makes each leader effective, McKinsey identified twenty distinct leadership behaviours, then surveyed 189,000 people across 81 organisations worldwide. Four of those twenty explained 89 percent of the variance between strong leadership and weak.
Strong leaders build strong organisations, and most of what separates the strong from the weak comes down to a short list. At Riverbank we call them Care, Listen, Fix and Challenge. Each one shows up in three places: in how you lead yourself, how you lead others, and how you carry out the mission.
Our simple, actionable guide aims to help you understand and apply the principles across the four (4) dimensions that matter most.
Each chapter takes the same shape:
You will probably recognise yourself most in one chapter. That is expected. Most of us have a default, the behaviour we reach for without thinking. Your default is not the problem. Over-reliance on it is.
So read the chapter you recognise carefully, and read the one you find least comfortable twice.
“People don’t care how much you know until they know how much you care.”
Care: showing a sincere interest in the people around you. Not the performance of interest. The real thing, which costs time you do not have and attention you would rather spend elsewhere.
Excellent leaders put their oxygen mask on first, but eat last. They fill their cup and pour into others.
Both halves of that matter. The leader who eats first has stopped leading. The leader who never fills their own cup has nothing left to pour, and everyone downstream drinks from an empty vessel. You cannot give what you do not have.
Excellent leaders understand their team. Strengths and weaknesses. Similarities and differences.
You cannot lead a person you have not bothered to learn. And people are not interchangeable units of capacity, however convenient it would be if they were. The one who needs public recognition and the one who is mortified by it require different things from you. The one who thinks out loud and the one who needs a day to process cannot be given the same meeting and expected to contribute equally.
Knowing names and birthdays is where care starts, not where it ends. It ends in knowing how each person works, and considering that in how work is designed.
Excellent leaders care about their mission. They know their business.
Care that stops at people is only half of it. The mission is why the team exists, and a leader who is warm toward their people but vague about the work has given them nothing to be warm about. Knowing your business, its numbers, its customers, what is actually true about how it performs, is an act of care toward everyone whose livelihood depends on it.
When you lead from care, people bring you the truth early. They tell you about the problem while it is still small, because they trust what you will do with it. They stay when they have offers elsewhere.
Care builds trust, and trust is a foundational asset in the long term success of any leader.
Care becomes a liability when it shields people from accountability.
If you prioritise the temporary emotional comfort of your team over the delivery of results and the health of the organisation, you end up enabling mediocrity. True care is not the absence of conflict. It is the courage to address shortcomings before they become the standard.
When you choose silence over correction, you stifle growth and reward passivity. And everyone can see it. The strong performers watch you tolerate what they would never tolerate in themselves, and they draw the obvious conclusion about what this place expects. A leader who cannot allow temporary discomfort to secure long-term Xcellence is not protecting their team. They are handicapping them.
Sometimes support is not a hug. It is a clear mirror.
You have to be willing to lose the nice guy badge to help your people actually win. The conversation you are avoiding is the one they need most, and every week you delay it, you make it harder for everyone.
What do I need to be my best self right now? Answer it specifically. Not "rest," but what kind, and when.
Get to know your people by using activities, coaching, even connecting icebreakers to understand strengths and preferences. Online assessments such as DISC, MBTI, Gallup and countless others can also give you language for differences you have already noticed but find hard to name.
Know your mission. What is your highest priority? What is your most critical goal? If you care about the people without caring about the mission, everyone still loses.
Pick the person whose performance you have been explaining away. You have a reason ready for why they are struggling, and the reason may even be true. Have the conversation anyway, this week. Say what is not working, say what needs to change, and say when you will check. Your instinct will be to open with reassurance and never arrive at the point. Arrive at the point first, then reassure.
Seek first to understand: pick one person on your team and find out one thing about how they work that you do not currently know. Not their personal life. How they work. What drains them, what they are proudest of, what they wish you would stop doing. Ask directly, then say nothing until they have finished answering.

Listen: seeking different perspectives and encouraging feedback on important issues. Actively, before you need them, and especially from the people least likely to volunteer them.
Excellent leaders listen to what their spirit, body, mind and emotions are telling them, and choose how to respond.
Your body knows things before you do. The dread on a Sunday evening, the tightness before a particular meeting, the exhaustion that sleep does not touch. These are data. Most leaders override them for years and call it discipline, until the body stops asking politely.
Choosing how to respond is the important half. Feeling something and acting on it immediately is reaction. The gap between the signal and your response is where leadership happens.
Excellent leaders embrace curiosity, tuning in to what others are experiencing, not just what they are saying.
People rarely tell you the real thing first. They tell you the acceptable version and watch what you do with it. If you take the acceptable version at face value, that is all you will ever get.
What is underneath shows up in what they avoid, what they repeat, and what they say carefully. A leader who is genuinely curious asks the second question, then the third, and does not rush to solve what they have not yet understood.
Excellent leaders seek input from multiple sources and stakeholders.
Your view of the mission is partial by default. You see it from where you sit, filtered through people who mostly want to bring you good news. Customers, frontline staff, suppliers, the departing employee on their way out, the declining industry, the missed targets: each holds a piece of the picture you cannot see from your chair. Listen to them all.
When you lead from listening, you make better decisions with fewer surprises. You catch the problem in the room where it started rather than in the boardroom six months later. Your people speak up because experience has taught them it changes something.
You are willing to say you do not know the answer, and that willingness gives everyone else permission to be honest about what they do not know either.
Listening becomes a sophisticated excuse for inaction.
By prioritising the constant pursuit of new perspectives and deeper understanding, you can fall into analysis paralysis, where learning becomes a substitute for leadership. The eagerness to hear everyone and learn from every mistake often results in a lack of firm direction and a refusal to commit to a clear path.
A leader who is perpetually gathering information is not being thorough. They are being indecisive, and their team knows it. True expertise is measured by your ability to stop studying the problem and start solving it.
Listen to everyone, then decide alone.
Wisdom is gathering enough information to mitigate risk. Leadership is the courage to close the floor for discussion once the path is clear. Your team does not need a consensus-seeker. They need a captain who can synthesise the noise and make the call.
Learn to Listen to Yourself. The APR Tool can help. A: Awareness What am I feeling? What is this telling me? P: Pause Stop. Breathe. Create space before you respond. R: Reframe How can I turn this challenge into an opportunity? Are you listening to yourself or relying solely on external insights? Sometimes, the most important insight is the one you hear within.
The team retrospective. Dedicate one meeting a month to hearing from your team, using a structured guide so the quiet voices are not crowded out.
The feedback loop. Spend one hour a month getting feedback from the internal and external stakeholders most critical to your mission.
Find the decision you have been researching for longer than it deserves. You have consulted widely, the perspectives have started repeating, and you are still asking. Set a date this week and decide on it. Tell someone the date so you cannot quietly move it.
In your next significant meeting, ask a question and then do not speak for two full minutes, however uncomfortable it gets. Count if you have to. What arrives after the first ninety seconds is usually the thing worth hearing.

Fix: operating with a decisive bias towards empowered action and solutions orientation. Deciding, moving, and taking the consequences.
Excellent leaders have the courage to take action.
Most of what stops a leader from acting is fear wearing a professional disguise. It calls itself due diligence, waiting for the right moment, needing more information. Sometimes it genuinely is those things. Often it is fear of being wrong in public.
The question worth asking is simple: do I lead like a victim or a victor? A victim waits for conditions to improve. A victor moves in the conditions they have.
Excellent leaders equip others to take action.
If every decision routes through you, you have built a bottleneck and called it leadership. Your team's inability to act without you is a description of what you have trained them to do.
Equipping means being explicit about what they can decide alone, what they should consult you on, and what genuinely needs your sign-off. Most leaders have never said this out loud, which is why their people default to asking permission for everything.
Excellent leaders ensure actions align with the mission.
Activity is not achievement. Teams can be exhausted and busy and moving nowhere the mission requires. The leader's job is the unglamorous work of checking, repeatedly, whether what everyone is doing this week connects to what the organisation is actually for.
When you lead from action, things happen. You make the tough calls and hold people to what they agreed. Your team knows where they stand, because you tell them, and momentum builds on itself. Fast-paced environments suit you because you would rather be moving and correcting than stationary and certain.
Your commitment is visible, and it gives people confidence to commit too.
Action becomes a disregard for the people executing your vision.
By prioritising efficiency and speed above all else, you risk treating your team as machinery rather than human beings. Unwavering commitment often manifests as a refusal to listen to valid warnings, and the people who raised them stop raising them.
A leader who leads by force rather than influence eventually extinguishes engagement. True decisiveness requires the strength to pause. If you cannot slow down to bring your team with you, you are not leading a mission. You are managing a burnout factory.
Protect the assets as fiercely as you protect the outcomes. The assets are the people.
High-performance leadership is not a sprint. It is a series of controlled bursts, and sometimes slow is smooth and smooth is fast.
Do I lead like a victim or a victor? What fears stop me from acting?
The delegation board. Make explicit which decisions sit with you, which sit with them, and which are shared.
Align actions with the mission and current priorities. Audit what your team spent last month doing against what the mission required.
Identify the last warning you dismissed. Someone raised a concern and you moved past it because the momentum mattered more. Go back to them this week and ask what they were seeing. Ask properly, and let them finish.
Take the decision you have been carrying longest and make it before the end of the week. Not the biggest one. The one that has been sitting there. Notice how much of the weight was the deciding rather than the decision.

Challenge: See beyond what others believe is possible and challenge them to get there. Persevere to unlock the potential of your team, turn vision into reality, and never settle for less than Xcellence.
Excellent leaders consistently go beyond their comfort zone to realise their vision.
Your comfort zone expands only when you leave it, and it shrinks quietly when you do not. The leader who has stopped being stretched is usually the last to notice, because comfort feels like competence from the inside.
The honest question is whether you are settling for mediocre or stretching for greatness. Not once, at a strategy offsite. This quarter, in what you have actually asked of yourself.
Excellent leaders know their team's potential and help them unlock it.
People generally underestimate themselves, and a leader who accepts their self-assessment is agreeing to a smaller version of them. Challenging well means asking for more than they think they can give, then staying close enough to make sure they do not drown.
The difference between challenge and pressure is support. Same demand, opposite outcome, depending on whether you are standing beside them or behind them with a stopwatch.
Excellent leaders persevere towards the vision in good and bad times.
Anyone can hold the vision when the numbers are good. The test comes in the bad quarter, when the sensible thing is to shrink the ambition and call it realism. Perseverance is what makes a vision credible to the people asked to believe in it.
When you lead from challenge, you challenge the status quo and take people somewhere they did not think was available. You are resilient and adaptable, treating obstacles as material rather than as reasons to stop. Your bold vision motivates those around you and catalyses collective action toward things that would not otherwise have happened.
A bold vision carries a risk of detachment from reality.
If the pursuit of groundbreaking achievement begins to override the practical health and capacity of your team, you slip into visionary recklessness. It is easy to mistake a refusal to back down for resilience, but without careful management this leads to organisational whiplash and widespread exhaustion.
A leader who focuses exclusively on dreaming big risks becoming incapable of executing the essential. If the present is treated merely as an obstacle to a future legacy, you may find yourself manufacturing chaos and leading a forced march toward an ever-shifting finish line.
Build the bridge between where you are and what is possible.
You must be the anchor that connects the future to the present. Keep your eyes on the stars but your feet on the ground, because if you cannot map the first mile of the journey, no one is going to follow you to the finish line.
Am I settling for mediocre or stretching for greatness?
Celebrate growth and learning often. Progress that goes unmarked is progress your team does not believe in.
Balcony and dancefloor. Step onto the balcony to keep focus on the main thing, understand broader patterns, and develop alternative approaches. Step onto the dancefloor to get unfiltered information, engage directly with people and problems, and take visible action to serve the team.
Ask your team, in words, what it costs them to keep up with you. Then be quiet. You will want to explain why the pace was necessary. Do not. Write down what they say and change one thing.
Name the goal you have been quietly scaling down. You have adjusted it in your own head so that missing it will not feel like failure. Restore it to its original size, tell someone what it is, and set the first milestone for this month.
